Definition #

Share Of Experience is the honest unit of competition for any operator selling a discretionary moment. It names the actual thing operators compete for once the Guest’s discretionary time and attention are treated as the finite resource they are: the portion of a household’s total consumable moments — every hour, dollar, and act of attention the household spends on something that could produce satisfaction, connection, memory, or meaning — that any single operator earns against every other entity capable of producing such a moment.

Share Of Experience is domain-crossing by construction and sits above every category-specific competitive unit. Restaurants are inside it. So are streaming services, live events, travel, home entertainment, social gatherings at private homes, retail-as-experience, hobbies, rest, and every other way a household spends its discretionary attention. The frame corrects a domain error most operators carry — the belief that the operator competes inside a category (restaurants, entertainment, retail) when in fact the operator competes for the household’s discretionary attention against every alternative use of that same attention.

Share Of Experience is the parent frame for domain-specific units like Share Of Stomach. Share Of Stomach names the food-fulfillment subset — which eating occasions the operator wins across all food-domain substitutes. Share Of Experience names the parent physics — which discretionary moments the operator wins across all domains competing for the household’s finite time and money.

Mechanism #

The mechanism runs on the finite nature of the household’s discretionary resource stack — time, money, attention, and social bandwidth — and the fact that every operator selling a discretionary moment is competing for the same stack against every other operator across every domain.

The finite resource. A household has a fixed number of discretionary hours per week, a fixed discretionary budget per month, and a fixed capacity for attention and social bandwidth. Every hour spent on a Netflix series is an hour not spent at a restaurant. Every $80 on a concert ticket is $80 not spent on a Sunday dinner out. Every Saturday night hosting friends at home is a Saturday night not consumed at a restaurant, a bar, a live venue, or a theater. The resource is finite. The competition for it is total.

The consumer decision. The household does not open the question as “which restaurant tonight” or “which streaming service this month” or “which vacation this year.” The household opens the question as “how do we spend the discretionary hours and dollars we have this week in a way that produces the satisfaction we want.” Every operator selling a discretionary moment — restaurants, streaming platforms, live venues, travel providers, hobby retailers, subscription services — is inside that decision. Share Of Experience is the fraction of those decisions the operator wins.

The domain-blindness failure. Most operators run their competitive frame at the domain level. Restaurants compete against restaurants. Streaming services compete against streaming services. Live venues compete against live venues. Each domain talks about “industry share” and benchmarks against domain peers. The Guest is not making decisions at the domain level. The Guest is allocating discretionary resource across domains. An operator who cannot name Share Of Experience as the unit is competing with a subset of their actual competitive set and cannot see the reallocation happening across the boundary.

The recognizable moment. The operator hears a Guest say “we’ve been staying in more” or “we picked up hiking on weekends” or “we’re saving for a trip so we’re not going out as much” or “the kids are into gaming so we’re just doing pizza at home.” Domain-bounded thinking hears those as separate excuses. Share Of Experience thinking hears them as the same signal: the household reallocated discretionary attention to alternatives outside the operator’s domain, and the operator has no read on the reallocation because their competitive frame stopped at the domain edge.

The substitution physics. The Guest does not experience “restaurant” and “streaming” and “concert” as separate industries competing on separate axes. The Guest experiences a Friday night, a discretionary budget, and a set of options for producing satisfaction. When a dinner out, a streaming binge on the couch, a friend’s house party, and a live show at a nearby venue all resolve the same Friday-night discretionary decision, they are the same competitor for that Guest at that moment. Share Of Experience names that substitution as the actual competitive terrain.

The platform’s role. Discretionary platforms — Netflix, DoorDash, Ticketmaster, Airbnb, streaming and subscription bundles across categories — are running the auction on Share Of Experience the same way food-delivery aggregators run the auction on Share Of Stomach. The platform presents options across sub-categories, optimizes for its own retention, and treats the operator as inventory in the auction. Every operator inside a discretionary platform is competing not just against other operators in that platform but against every other platform competing for the same Guest’s Friday night.

The operator’s Product is the moment. Once Share Of Experience is named as the unit, the operator’s actual Product is not the domain-specific output — not the food, not the show, not the ticket, not the room — but the moment of experience the household consumes with the household’s finite discretionary resource. The domain-specific output is the substrate that produces the moment. The moment is what earns the resource. Operators who confuse the substrate with the Product cannot compete on Share Of Experience because they are optimizing the wrong thing.

Load-Bearing Distinction #

Not market share. Market share measures the operator against domain peers — restaurants against restaurants, streaming services against streaming services. It assumes the domain is the competitive boundary. Share Of Experience denies that assumption. The operator’s competition is every entity that could earn the household’s discretionary resource, most of which sit outside the domain. Market share is domain-bound. Share Of Experience is domain-crossing.

Not share of wallet. Share of wallet measures the fraction of a household’s total discretionary spend that any specific operator captures. It is a financial-services abstraction that mixes categories the household does not experience as connected. Share Of Experience is more honest — it isolates the discretionary-moment decision, which is the specific household allocation process where operators actually compete. A household that spends 40% of discretionary dollars on the operator has high share of wallet only if that spend was the household’s discretionary preference — otherwise it is share of forced expenditure, which does not compound relationally.

Not share of stomach. Share Of Stomach is a child term inside Share Of Experience — the food-domain subset. Share Of Stomach names the operator’s competition across all food-fulfillment channels. Share Of Experience names the operator’s competition across all domains that compete for the household’s discretionary moments, of which food fulfillment is one. An operator running Share Of Stomach alone is still domain-bounded — competing across all food substitutes but not against streaming, entertainment, travel, and other cross-domain substitutes. Share Of Experience is the parent frame.

Not attention economy. Attention economy is a strategist’s framing used mostly to describe advertising and social platforms. It treats attention as the currency and captures it as the endpoint. Share Of Experience treats attention as one component of the finite discretionary resource stack — time, money, attention, social bandwidth — and treats the household’s actual decision as an allocation across that full stack. Attention economy is a marketing frame. Share Of Experience is an operating frame for anyone selling a discretionary moment.

Not customer acquisition or retention. Customer acquisition and retention are lagging counts inside a domain-bounded frame. Share Of Experience is the terrain those counts happen on. An operator can retain a customer by domain metrics while losing Share Of Experience to cross-domain substitutes — the Guest is still “a customer” in the CRM but their share of the household’s discretionary moments has been reallocated to alternatives the operator does not track. Retention numbers can hold while Share Of Experience bleeds.

Not experience design. Experience design is a Product-side discipline — how the operator constructs the moment inside their domain. Share Of Experience is the competitive unit outside the Product decision — what fraction of the household’s discretionary moments the operator earns against every substitute. The two are related but distinct. Great experience design without a Share Of Experience read produces excellent moments the household increasingly does not choose. Share Of Experience with weak experience design produces choices the household does not repeat.

Share Of Experience is load-bearing because without it, every operator selling a discretionary moment runs competition against the wrong unit. Restaurants optimize against other restaurants while the household reallocates to streaming. Streaming optimizes against other streaming while the household reallocates to live events. Live venues optimize against other venues while the household reallocates to home entertainment. Each domain benchmarks its own decline against domain peers and misses that discretionary attention itself has been reallocated across the boundary. The failure mode is domain-bounded reading of a cross-domain competition.

Diagnostic Tests #

Test One — The Occasion Inventory. Ask the operator to estimate how many discretionary moments a typical Guest household has per week — Friday and Saturday nights, weekend afternoons, weeknight evenings after obligations, weekend mornings, planned occasions like celebrations and anniversaries. Then ask how many of those moments the operator produces. The operator producing three of fifteen discretionary moments has 20% Share Of Experience for that household. The operator who has never counted household discretionary moments this way is not running on Share Of Experience — they are running on whatever fraction shows up in their transaction record, which is a lagging report on decisions the operator did not participate in framing.

Test Two — The Cross-Domain Substitute List. Ask the operator to name every option a Guest in their trade area could choose instead of them for a Friday night. If the list contains only domain peers — other restaurants, other bars, other venues within category — the operator’s competitive frame is domain-bounded. If the list contains streaming, home entertainment, private hosting, live events, travel, hobbies, and rest, the operator is reading Share Of Experience. The gap between the two lists is the diagnostic gap.

Test Three — The Household Discretionary Map. Ask the operator to describe a specific Guest household’s typical week of discretionary moments — which nights are commitments, which are open, how those open nights get filled, what alternatives are on the table, which alternatives win. If the operator cannot map any Guest household this way, they do not have a Share Of Experience read on their own Guests. They have transaction records of the discretionary moments the operator happened to produce, and no read on the moments the operator lost across every substitute domain.

Test Four — The Loss Attribution. When traffic softens or a regular Guest reduces frequency, ask the operator to attribute the loss. If the answer is “the economy” or “restaurant competition” or “changing tastes,” the operator is reading at a domain level and cannot see cross-domain reallocation. An operator who cannot name Share Of Experience cannot see this. They read declining traffic and blame the economy, competitors, generational shifts, or platform pressure. Those are surface signals. The real read is that the household’s discretionary moments are being reallocated across domains the operator was not competing in, on interfaces the operator does not control, by substitutes whose incentives are not the operator’s. Traffic did not decline because Guests stopped consuming discretionary moments. Traffic declined because the operator’s share of those moments was quietly reallocated to substitutes the operator’s competitive frame did not include.

Share Of Experience is load-bearing because it corrects the unit-of-competition error at its root — one level above where Share Of Stomach corrects it. Every Product decision — menu, format, GX design, pricing, cadence, atmosphere — is evaluated against cross-domain substitutes, not just against domain peers. The Product must earn the moment against streaming at home, a private dinner at a friend’s house, a weekend trip, and a live event — not just against the operator’s local domain competition.

Read Guest departure as cross-domain reallocation. When a regular Guest reduces frequency, the operator’s first read is “where did their discretionary moments go, and can we earn them back on a different moment?” The read is not “we lost a customer” — the read is “we lost specific discretionary moments to specific cross-domain substitutes we now need to name and design against.”

Treat Share Of Stomach and other domain-specific reads as sub-reads. The operator runs Share Of Experience as the parent read and Share Of Stomach as a sub-read for the food-fulfillment subset. Cross-domain moves are prioritized against parent-read gaps; food-domain moves are prioritized against Share Of Stomach gaps. Both reads run; the parent read frames the whole competition.

What Changes Tomorrow #

Tomorrow the operator opens a blank sheet and maps a specific Guest household’s discretionary week. Not their own household — a Guest household the operator knows well enough to describe. Every discretionary moment across the week: Friday and Saturday nights, weekend afternoons, weeknight evenings, weekend mornings, planned occasions. For each moment, the operator writes what the household actually chose or would likely choose — the operator’s restaurant, streaming and takeout, a friend’s house, a live event, travel, a hobby, rest, another restaurant. The map is the read. It reveals immediately what percentage of that household’s discretionary moments the operator earns and what percentage goes to cross-domain substitutes.

The operator then names three cross-domain substitutes actively competing for the operator’s Share Of Experience this quarter — not other restaurants, but a specific streaming pattern, a specific home-entertainment behavior, a specific travel or hobby allocation, a specific private-hosting occasion type. Names three. Writes them on the whiteboard next to the P&L and next to the Share Of Stomach substitute list from the food-domain read. Those three are the parent-level competitive set for the operator’s Share Of Experience this quarter.

For each of the three named cross-domain substitutes, the operator identifies the moment the substitute is winning that the operator could earn — the Friday-night-in with streaming, the weekend hosting occasion, the quiet-recovery Sunday, the anniversary trip — and names the Product, channel, or GX move that would let the operator compete for that moment. Not against every substitute in every moment. One moment per substitute. Three specific Share Of Experience targets that cross the domain boundary.

The operator picks one of the three targets and runs a test against it this week — a Product change, a private-event offering, a direct-channel program, a Guest-relationship touch, an atmosphere or format shift — sized to whichever mechanism the substitute is winning on. Measures the result at the moment-earned level, not the transaction level. Reads whether the operator earned the moment or the substitute held it against the operator’s move.
