[Guest Contract]

Definition #

The instance-level contract signed by the operator and the Guest at each visit under [The Hospitality Contract]. Contains three elements: offer (what the operator presents), acceptance (Guest chooses to engage), and Consideration (Road 2 form — deposited above compensation, accumulates across visits). Signed when the Guest walks in seeking hosting and the operator’s operation is designed to facilitate hosting. Parties are the Guest and the operator, delivered through the Cast in the room. The exchange (food, drink, service) is the vehicle; hosting is the point. Tech is operator plumbing, not a party to the Contract. [The Guest Contract] is signed at every visit — each visit a fresh re-signing with the Guest evaluating whether the Contract’s terms have been honored since the last visit.

Family #

Canon — MAJOR. Guest-side instance contract. Inherits from [The Hospitality Contract] as parent form. Corollary counterparty contract to [The Customer Contract] (which inherits from [The Service Contract]). The relational contract Road 2 operations sign each visit.

Why Behind the Thinking #

[The Guest Contract] is the most visible expression of the parent Contract form choice. Every Guest interaction is a re-signing. Operators who understand this see every shift as a series of Contract re-signings — each Guest either re-affirming or defecting from the Contract as executed. Operators who do not see this treat Guest interactions as isolated moments and miss the aggregate signal of Contract erosion until it shows up in the P&L.

The Guest is not a Customer. A Guest seeks hosting. A Customer seeks transactional fulfillment. Both are legitimate positions. Neither is a lesser form of the other. The framework’s discipline is that the operator does not decide which the person walking in the door is — the person decides by what they came for. The operator’s job is to build the operation that manifests whichever Contract the person came to sign, and to be honest in marketing about which Contract the operation actually manifests. Marketing Road 2 to attract Guests and then delivering Road 1 to them is [Operator Arbitrage] running against [The Guest Contract].

The Guest is the native instrument for [Reciprocity Test]. Every Guest runs the test on the operation, on the visit, in the body. They may not name what they felt. They register the gap between what was promised and what was manifested somatically. The retention read is the Guest’s aggregate answer to the test. Silent churn is the largest and most honest signal.

Breach on the operator’s side ([Consent Erosion]) happens when the operator changes hosting terms unilaterally, delivers Road 1 execution while claiming Road 2 hospitality, or invites a 2P party to reshape the Contract without the Guest’s consent. Breach on the Guest’s side happens when the Guest stops attributing relational value while still expecting hosting — moved to seeking transactional fulfillment without renegotiating. Both are Contract failures. The operator owns his side without exception. The framework does not entertain “the Guest changed” as a defense — the operator’s job includes reading his Guest population accurately over time and holding his own side of the Contract regardless of drift on the other side.

Mine / Theirs / Ours (Ownership Map) #

Mine — the operator’s:
The offer signed at this specific visit. The Cast execution that delivers hospitality as designed. The environment. The pace. The recovery when something breaks in-visit. The [Causal Read] on whether this visit compounded the relationship or eroded it. The inheritance from the parent form — running the visit under [The Hospitality Contract] by design, not by accident. Sovereignty over Contract terms — not ceding to 2P parties the Guest did not consent to.

Theirs — the Guest’s:
Whether they accept the offer this visit. Whether they show up ready to be Guest — present, engaged, willing to be hosted. Their behavior in the space. Their honest attribution of relational value. Their willingness to return.

Ours:
The visit itself. The specific exchange executed this time. The signal it sends into the parent Contract — deposit or withdrawal from the Consideration bank on Road 2. The re-signing that either compounds the relationship or defects from it.

Failure vector: the operator casting the Guest as Customer without renegotiating the Contract — running the visit under [The Service Contract] form while the Guest arrived expecting [The Hospitality Contract]. That is not a mislabeling. It is [Operator Arbitrage] running one visit at a time.

Reciprocity Test (Manifest Level) #

Written from the operator’s seat.

What the operator must manifest to hold [The Guest Contract] under [The Hospitality Contract]:
Road 2 hospitality delivered this visit through Cast that has been developed to produce it. Recognition of returning Guests. Memory of prior visits where earned. Recovery when something breaks that preserves the relationship rather than settling the ticket. Consideration deposited above the exchange — not because it is transactional currency but because the Contract’s form calls for it.

What the Cast must manifest:
Hospitality produced outward through presence, attention, memory, and standards. Not scripted service. Not “customer experience.” The rehearsed hospitality of Cast that has been developed by the operator to produce, not staffed to execute a menu.

What the Guest must manifest:
Presence in the visit. Engagement with the relationship. Compensation at Road 2 level for what is received. Honest attribution — not tipping in guilt against a Road 1 delivery, not accepting Road 2 hospitality without any reciprocation across visits.

Asymmetry failure — Guest side.
Guest arrives, receives Road 2 hospitality, compensates at Road 1, returns expecting Road 2 again without ever renegotiating the deposit side. Contract holds only so long as the operator subsidizes the asymmetry. The framework’s read: the operator’s job is to name this pattern, not absorb it — either the Contract renegotiates back to symmetry, or the Guest is signaling defection and the operator adjusts his own investment accordingly.

Asymmetry failure — operator side (dominant).
Guest arrives expecting Road 2 based on marketing. Receives Road 1 execution. Pays Road 2 pricing (and often Road 2 tip). Contract has been signed under false pretenses. The Guest feels the gap. Some speak up (recovery cost). Most leave silently (LTV bleed). The operator running [Operator Arbitrage] extends the runway with more marketing, and the acquisition treadmill funds the replacement of the Guests who felt the failure and did not return.
