Definition
The operator’s standing orientation toward his operation — permanently forward-facing, permanently reading current state against MDV potential across all five fundamentals and all five stakeholder surfaces, permanently looking for the gap before the gap becomes a crisis. Not a periodic review or a scheduled examination. A posture — how the operator stands in relation to his operation at all times. The operator who has adopted [Proactive Posture] doesn’t wait for problems to trigger process or opportunities to package themselves as obvious options. He is always examining. The examination surfaces gaps early, generates innovation candidates continuously, and routes them into the formal decision architecture before reactive pressure corrupts the evaluation.
Open Questions:
Is [Proactive Posture] the output of [Operator R&D] as a standing discipline, or the precondition that makes [Operator R&D] run continuously?
Relationship to [By Design Or By Default] — [Proactive Posture] is [By Design] applied as a standing orientation, not just a per-decision discipline. Does it extend that term or stand independently?

Explanation
The Precondition Context
Before the architecture runs, two named response patterns define the operator’s relationship to his operation:
[Reactive Dangers] — the default response pattern without a standing examination discipline. Moves when forced. Evaluates when triggered. Improves when the gap becomes a crisis. Feeds [Static Decline] on both roads. Road 1 reactive produces transactional symptom-chasing. Road 2 reactive produces relational drift back toward Road 1 by default.
[Proactive Posture] — the standing orientation the formal architecture produces when adopted as a discipline. Permanently forward-facing. Permanently reading current state against MDV potential. Permanently looking for the gap before it becomes a crisis. The operator who runs [Proactive Posture] doesn’t wait for problems or opportunities to arrive. He is always examining.
The entire architecture exists to convert [Reactive Dangers] into [Proactive Posture]. That is the argument for why it exists.

Layer Minus 1 — State Read
The standing examination that runs continuously, regardless of whether anything has arrived.
Operator reads current state of every surface of the operation against MDV potential

Surfaces gaps before they become crises

When a gap is identified: does the operator have sufficient sight to decide, or is evidence required?

Layer 0 — Declaration
Precondition. Runs before the Tree begins on any identified gap or decision.
Operator names his priors — what he already believes about this decision
Names his bias position — confirmation, [Golden Rule Bias], or disruption
Declares the evaluation standard — what a clean verdict looks like
Tool: Declaration discipline, component of [Bias Prosecution]
Purpose: the defendant is named before the evidence arrives. [Bias Prosecution] cannot run without a named defendant.

Layer 1 — The Anchor
Unchanged from existing architecture.
MDV at top — every decision measured against it
[Operator’s Lens] directly beneath — aggregated perception from every role in the building
Purpose: destination established before reading begins

Layer 2 — The Inputs
Unchanged from existing architecture.
10 Sight Targets
8 internal: Forward, Present, Past, Lateral, Vertical, Time, Self, Cast

Relevance decides which targets a given decision needs
Purpose: full inventory of available sight before aggregation begins

Layer 3 — Aggregation
Expanded. Six concurrent stress-test tools running simultaneously — not sequential steps.
Five Questions — does this decision belong in the operation at all
[Structural Scale] — can the operation actually execute it
[Five Stakeholder Read] — business, cast, Guest, community, operator. All five surfaces, all weighted, simultaneously. Extends [Triangle Theory] to the full five. No single surface kills the decision alone. Trade-offs named before they become consequences.
Decoy Option test — names the option that exists to make another look better, removes it from evaluation
[Bias Prosecution] — runs the aggregated read against declared priors from Layer 0. Where evidence confirms the prior — note it. Where it contradicts — that contradiction is the signal. Strip preference. Just the facts.
[By Design Or By Default] — runs underneath all six tools as the standing discipline
[Read Log] — captures any notable aggregation output worth carrying forward. Runs on every significant Tree pass, not just Exit C decisions.
Purpose: raw sight converted into a tested, coherent picture ready for the gate.

Layer 4 — The Gate
Expanded. Three exits instead of two.
[Burn The Boats] runs. Two questions, fixed order:
Q1: Does this expand the integrity of the MDV? Integrity gates first — always.
Q2: Is this a force multiplier for the MDV?
Exit A — Both yes: Burn. Committed, irreversible push. No retreat, no half-commit. Moves to Layer 5.
Exit B — Either no, sufficient sight: Returns to Layer 3. More aggregation. Gate does not open on one yes.
Exit C — Insufficient evidence to gate: Decision cannot be gated without a controlled test. Pilot required. Triggers Layer 4B. Does not return to Layer 3 yet — evidence has to be built before aggregation can complete.

Layer 4B — [Operator R&D]
Runs only when Exit C triggers. The formal pilot process. Ten steps.
Step 1 — What Do I See: [The Read] applied formally. Discovery phase. Raw intelligence from stage, cast, kitchen, numbers, orbit. Inputs, not yet evidence.
Step 2 — Where Is the Bias: Declaration revisited. Priors still running named. Bias position active named. Before evidence is assembled.
Step 3 — Just the Facts: [Bias Prosecution] on the pilot-specific read. Strip preference, strip historical scorecard, strip disruption lean. What does evidence actually say about this operation, this Guest, this production, this moment. Operator-specific, market-specific, moment-specific. Always.
Step 4 — What Does It Mean: [Five Stakeholder Read] runs. Business, cast, Guest, community, operator. All five surfaces, all weighted, simultaneously.
Step 5 — Is There MDV Here: The gate. [Meaningfully Differentiated Value] as the evaluation standard. Meaningful — matters to the Guest, changes behavior, generates return. Differentiated — delivers what the market is not already delivering, what Road 1 cannot replicate. Both required. Either fails — pilot does not run. Return to Layer 3 with that verdict.
Step 6 — [R&D Brief]: Hypothesis stated. Both instruments declared upfront — lagging metric AND GX indicator. Test window defined. Named period, non-negotiable. The brief makes the initiation real. Without it [Informal Instrumentation] reclaims the evaluation.
Step 7 — Test Runs: Inside declared window. No early termination. No extension without a named reason logged in [Read Log].
Step 8 — Results: Both instruments read at close of window. Lagging metrics and GX indicators weighed simultaneously. Neither kills the pilot alone. Road 2 move that underperforms on lagging metric but shows strong GX indicator movement is not a failed pilot — it is an early-stage relational investment. Question is not “did it work.” Question is: are results indicative of the MDV target.
Step 9 — Adjudication: Three verdicts only — kill, scale, or extend. Named decision, logged rationale in [Read Log]. No “let’s see what happens” without a named extension window and declared re-evaluation criteria.
